/r/n/r/n___年_/r/n/r/n__月__/r/n/r/n_日公司承/r/n/r/n接了汽车运/r/n/r/n输综合实验/r/n/r/n室工程及公/r/n/r/n路桥梁安全/r/n/r/n检测加固实/r/n/r/n验室工程(/r/n/r/n以下简称“/r/n/r/n桥梁实验室/r/n/r/n工程”),/r/n/r/n按照公司的/r/n/r/n总体部署,/r/n/r/n成立了“第/r/n/r/n三分公司”/r/n/r/n。今年是分/r/n/r/n公司成立的/r/n/r/n第一年,是/r/n/r/n打基础,练/r/n/r/n内功、关键/r/n/r/n性一年。分/r/n/r/n公司紧跟公/r/n/r/n司改革的步/r/n/r/n伐,按照“/r/n/r/n三个有利于/r/n/r/n”的要求,/r/n/r/n扎扎实实地/r/n/r/n开展各项工/r/n/r/n作,使本单/r/n/r/n位的经营工/r/n/r/n作、质量生/r/n/r/n产、安全文/r/n/r/n明施工以及/r/n/r/n___工作/r/n/r/n有了良好的/r/n/r/n开端。
一/r/n/r/n、生产经营/r/n/r/n情况

(一)成/r/n/r/n本管理工作/r/n/r/n
加强项目/r/n/r/n成本管理,/r/n/r/n能有效地降/r/n/r/n低工程成本/r/n/r/n,提高资金/r/n/r/n的使用效率/r/n/r/n,增强企业/r/n/r/n的生存竞争/r/n/r/n力和盈利能/r/n/r/n力。桥梁/r/n实/r/n/r/n验室工程是/r/n/r/n分公司承揽/r/n/r/n的第一个工/r/n/r/n程,采用的/r/n/r/n是切块承包/r/n/r/n的模式。因/r/n/r/n此要想完成/r/n/r/n公司制定的/r/n/r/n承包指标,/r/n/r/n分公司有一/r/n/r/n定的利润,/r/n/r/n不下大力气/r/n/r/n降低项目成/r/n/r/n本,千方百/r/n/r/n计做好成本/r/n/r/n挖潜、增加/r/n/r/n利润/r/n,是不/r/n/r/n可能达到目/r/n/r/n标的。成本/r/n/r/n管理作为项/r/n/r/n目部管理工/r/n/r/n作的重点之/r/n/r/n一,主要抓/r/n/r/n了以下几个/r/n/r/n环节:1./r/n/r/n材料成本管/r/n/r/n理
材料管/r/n/r/n理的好与坏/r/n/r/n,直接关系/r/n/r/n到项目总体/r/n/r/n的成本高与/r/n/r/n低。项目部/r/n/r/n从进场时就/r/n/r/n狠抓材料管/r/n/r/n理,按照公/r/n/r/n司提出的要/r/n/r/n求,首先从/r/n/r/n材料管理入/r/n/r/n手,坚持材/r/n/r/n料的市场调/r/n/r/n查询价。从/r/n/r/n供应商的选/r/n/r/n择,到材料/r/n/r/n进场的计量/r/n/r/n验收以及周/r/n/r/n转材料的退/r/n/r/n场方面摸索/r/n/r/n了一定的经/r/n/r/n验,积累了/r/n/r/n一定的资源/r/n/r/n,建立了一/r/n/r/n些值得信赖/r/n/r/n的合作伙伴/r/n/r/n。分公司针/r/n/r/n对材料需求/r/n/r/n和材料使用/r/n/r/n制定相应的/r/n/r/n奖罚制度,/r/n/r/n奖罚分明,/r/n/r/n做到“谁提/r/n/r/n料,谁负责/r/n/r/n”。加强材/r/n/r/n料现场使用/r/n/r/n的管理力度/r/n/r/n,降低材料/r/n/r/n采购成本,/r/n/r/n减少材料使/r/n/r/n用过程/r/n中的/r/n/r/n浪费。
2/r/n/r/n.加强工期/r/n/r/n管理
在保/r/n/r/n证质量和安/r/n/r/n全的前提下/r/n/r/n,尽可能地/r/n/r/n压缩工期。/r/n/r/n目的是减少/r/n/r/n项目成本的/r/n/r/n支出,同时/r/n/r/n加强现场管/r/n/r/n理,制定科/r/n/r/n学的方案,/r/n/r/n合理调配有/r/n/r/n限资源,减/r/n/r/n少施工浪费/r/n/r/n。
例如桥/r/n/r/n梁实验室基/r/n/r/n础施工。本/r/n/r/n工程为独立/r/n/r/n柱、条形基/r/n/r/n础(局部地/r/n/r/n下室为箱型/r/n/r/n),在±0/r/n/r/n.00左右/r/n/r/n独立柱间均/r/n/r/n有一道地拉/r/n/r/n梁。设计为/r/n/r/n先回填土然/r/n/r/n后再浇筑地/r/n/r/n拉梁砼,但/r/n/r/n在地下室四/r/n/r/n周的条形基/r/n/r/n础受地下室/r/n/r/n进度影响不/r/n/r/n能进行回填/r/n/r/n,如果按图/r/n/r/n纸要求进行/r/n/r/n施工则地下/r/n/r/n室的进度将/r/n/r/n进入关键工/r/n/r/n序,影响整/r/n/r/n个工程的结/r/n/r/n构工期。为/r/n/r/n使工期不受/r/n/r/n大的影响,/r/n/r/n项目部积极/r/n/r/n主动地与设/r/n/r/n计单位进行/r/n/r/n了协商,做/r/n/r/n了大量的/r/n工/r/n/r/n作,最后设/r/n/r/n计同意该部/r/n/r/n位地拉梁可/r/n/r/n先支模板浇/r/n/r/n筑砼,拆模/r/n/r/n后再回填。/r/n/r/n这样使得结/r/n/r/n构总工期不/r/n/r/n再受地下/r/n室/r/n/r/n进度的影响/r/n/r/n,提前了_/r/n/r/n__月左右/r/n/r/n的时间。
/r/n/r/n3.优化施/r/n/r/n工方案
在/r/n/r/n制定对项目/r/n/r/n成本影响较/r/n/r/n大的施工方/r/n/r/n案时,采取/r/n/r/n对不同方案/r/n/r/n进行经济、/r/n/r/n质量对比分/r/n/r/n析的办法。/r/n/r/n通过___/r/n/r/n讨论,优先/r/n/r/n采用能够保/r/n/r/n证一定质量/r/n/r/n要求,方案/r/n/r/n可行而成本/r/n/r/n支出较小的/r/n/r/n施工方案。/r/n/r/n
例如:在/r/n/r/n制定框架梁/r/n/r/n、柱模板施/r/n/r/n工方案时,/r/n/r/n提出的方案/r/n/r/n有___种/r/n/r/n:⑴全部使/r/n/r/n用木模;⑵/r/n/r/n柱使用定型/r/n/r/n组合钢模板/r/n/r/n,梁使用木/r/n/r/n模;⑶使用/r/n/r/n市政钢模板/r/n/r/n,局部附以/r/n/r/n普通小钢模/r/n/r/n及木模;⑷/r/n/r/n全部采用普/r/n/r/n通小钢模。/r/n/r/n对以上__/r/n/r/n_种方案进/r/n/r/n行经济、质/r/n/r/n量对比分析/r/n/r/n结果为:/r/n/r/n第一种方案/r/n/r/n达到的质量/r/n/r/n效果较好。/r/n/r/n模板需要全/r/n/r/n部购买,而/r/n/r/n由于本工程/r/n/r/n框架梁、柱/r/n/r/n截面较小,/r/n/r/n工程结束后/r/n/r/n剩余模板的/r/n/r/n板面很小,/r/n/r/n不能继续在/r/n/r/n今后的工程/r/n/r/n中使用。讨/r/n/r/n论结果:此/r/n/r/n方案质量满/r/n/r/n足要求,但/r/n/r/n在经济方面/r/n/r/n投入太大,/r/n/r/n模板一次性/r/n/r/n使用,没有/r/n/r/n剩余价值,/r/n/r/n此种方案不/r/n/r/n予采用。/r/n/r/n第二种方案/r/n/r/n达到的质量/r/n/r/n效果最好。/r/n/r/n定型组合钢/r/n/r/n模板为租赁/r/n/r/n,仅梁木模/r/n/r/n需要购买,/r/n/r/n模板投入相/r/n/r/n对较小。但/r/n/r/n定型组合钢/r/n/r/n模自重较大/r/n/r/n,入模、出/r/n/r/n模及垂直运/r/n/r/n输需使用塔/r/n/r/n吊(或汽车/r/n/r/n吊)。讨论/r/n/r/n结果:此方/r/n/r/n案质量满足/r/n/r/n要求,模板/r/n/r/n投入不大,/r/n/r/n但需要增加/r/n/r/n大型起重设/r/n/r/n备费用,方/r/n/r/n案不可行,/r/n/r/n此/r/n种方案不/r/n/r/n予采用。/r/n/r/n第三种方案/r/n/r/n能最小限度/r/n/r/n的满足质量/r/n/r/n要求,市政/r/n/r/n钢模为租赁/r/n/r/n,木模购买/r/n/r/n量小,投入/r/n/r/n不大。讨论/r/n/r/n结果:质量/r/n/r/n满足要求,/r/n/r/n经济性较好/r/n/r/n,方案可行/r/n/r/n,决定采用/r/n/r/n。/r/n第四种/r/n/r/n方案不能满/r/n/r/n足质量要求/r/n/r/n,小钢模为/r/n/r/n租赁,投入/r/n/r/n最小。讨论/r/n/r/n结果:虽然/r/n/r/n此方案经济/r/n/r/n性最好,但/r/n/r/n不能满足质/r/n/r/n量要求,不/r/n/r/n予采用。
/r/n/r/n4.因地制/r/n/r/n宜,利用一/r/n/r/n切可以利用/r/n/r/n的资源
由/r/n/r/n于建筑施工/r/n/r/n流动性大,/r/n/r/n各个工程项/r/n/r/n目所处的/r/n地/r/n/r/n理区域、施/r/n/r/n工环境都不/r/n/r/n尽相同,如/r/n/r/n果对有利的/r/n/r/n环境资源加/r/n/r/n以利用,能/r/n/r/n够减少一定/r/n/r/n的项目成本/r/n/r/n支出。
对/r/n/r/n于桥梁实验/r/n/r/n室工程有利/r/n/r/n的环境是:/r/n/r/n⑴、地处郊/r/n/r/n区县。郊区/r/n/r/n有大量的小/r/n/r/n型挖掘及运/r/n/r/n输机/r/n械,它/r/n/r/n们的特点是/r/n/r/n机动灵活、/r/n/r/n价钱低廉、/r/n/r/n没有进出场/r/n/r/n费用,适合/r/n/r/n于土方量不/r/n/r/n大、工期要/r/n/r/n求不高的土/r/n/r/n方分项工程/r/n/r/n。本工程中/r/n/r/n,我们在人/r/n/r/n工湖、回填/r/n/r/n土等分项工/r/n/r/n程中采用了/r/n/r/n此类机械,/r/n/r/n节约了大量/r/n/r/n的机械费用/r/n/r/n。⑵、本工/r/n/r/n程在___/r/n/r/n部公路试验/r/n/r/n场院内。我/r/n/r/n们在施工中/r/n/r/n充分利用了/r/n/r/n试验场原有/r/n/r/n的硬件设施/r/n/r/n:a施工临/r/n/r/n时用水。以/r/n/r/n往施工我们/r/n/r/n的临时用水/r/n/r/n一般都使用/r/n/r/n市政自来水/r/n/r/n,费用较高/r/n/r/n。本工程我/r/n/r/n们除生活用/r/n/r/n水使用自来/r/n/r/n水外,其它/r/n/r/n工程用水均/r/n/r/n利用了试验/r/n/r/n场现有的绿/r/n/r/n化用水井。/r/n/r/n由于井水收/r/n/r/n费较低而且/r/n/r/n不计流量,/r/n/r/n施工结束后/r/n/r/n只需一次性/r/n/r/n支付较少的/r/n/r/n费用即可。/r/n/r/nb冬期办公/r/n/r/n临设采暖全/r/n/r/n部使用了暖/r/n/r/n气,我/r/n们直/r/n/r/n接从试验场/r/n/r/n暖气管网接/r/n/r/n入。以往的/r/n/r/n工程临设采/r/n/r/n暖,我们一/r/n/r/n般使用电暖/r/n/r/n气,或设立/r/n/r/n锅炉供暖,/r/n/r/n需要投入的/r/n/r/n费用比较高/r/n/r/n,而且有安/r/n/r/n全隐患。本/r/n/r/n工程办公临/r/n/r/n设用的暖气/r/n/r/n片、管材,/r/n/r/n均为提前购/r/n/r/n入的正式工/r/n/r/n程用暖气片/r/n/r/n、管材(采/r/n/r/n暖结束后可/r/n/r/n直接用于桥/r/n/r/n梁实验室工/r/n/r/n程),一次/r/n/r/n性投入几乎/r/n/r/n为零。而试/r/n/r/n验场收取的/r/n/r/n采暖费不足/r/n/r/n万元。
(/r/n/r/n二)安全管/r/n/r/n理工作
在/r/n/r/n安全管理方/r/n/r/n面,分公司/r/n/r/n按照公司《/r/n/r/n项目管理办/r/n/r/n法》的要求/r/n/r/n,首先建立/r/n/r/n健全了分公/r/n/r/n司安全保证/r/n/r/n体系,并制/r/n/r/n定了相应的/r/n/r/n一系列的分/r/n/r/n公司规章制/r/n/r/n度和管理方/r/n/r/n案。对分公/r/n/r/n司管理人员/r/n/r/n和施工人员/r/n/r/n加强安全教/r/n/r/n育,重点灌/r/n/r/n输搞好安全/r/n/r/n工作的重要/r/n/r/n性,使所/r/n有/r/n/r/n管理人员都/r/n/r/n清醒地认识/r/n/r/n到,具备安/r/n/r/n全的作业环/r/n/r/n境是干好一/r/n/r/n切事情的前/r/n/r/n提和保障,/r/n/r/n而且也是能/r/n/r/n否完成其/r/n他/r/n/r/n各项指标的/r/n/r/n前提和保证/r/n/r/n,管理者的/r/n/r/n安全意识有/r/n/r/n明显的提高/r/n/r/n。在日常的/r/n/r/n安全检查和/r/n/r/n管理工作中/r/n/r/n,分公司遵/r/n/r/n循减少形式/r/n/r/n化工作,增/r/n/r/n加实质性工/r/n/r/n作的原则,/r/n/r/n坚持安全管/r/n/r/n理工作与施/r/n/r/n工进度同步/r/n/r/n的做法,杜/r/n/r/n绝违章指挥/r/n/r/n,杜绝违章/r/n/r/n作业,不允/r/n/r/n许只做表面/r/n/r/n文章,而是/r/n/r/n要求脚踏实/r/n/r/n地、切实解/r/n/r/n决具体问题/r/n/r/n,发现安全/r/n/r/n隐患及时纠/r/n/r/n正和消除,/r/n/r/n有效地保证/r/n/r/n了工程项目/r/n/r/n的安全施工/r/n/r/n。
施工中/r/n/r/n,分公司坚/r/n/r/n持将安全管/r/n/r/n理作为日常/r/n/r/n管理的重点/r/n/r/n,将确保职/r/n/r/n工的生命安/r/n/r/n全作为第一/r/n/r/n要务。框架/r/n/r/n工程,支撑/r/n/r/n体系和临边/r/n/r/n防护是安全/r/n/r/n管理的重点/r/n/r/n,为此,我/r/n/r/n们从以下几/r/n/r/n个方面加强/r/n/r/n了管理工作/r/n/r/n:①加强安/r/n/r/n全技术交底/r/n/r/n工作。通过/r/n/r/n进场时的三/r/n/r/n级安全教育/r/n/r/n、上岗时的/r/n/r/n专项安全交/r/n/r/n底来加强职/r/n/r/n工的安全意/r/n/r/n识。②加强/r/n/r/n安全检查和/r/n/r/n巡视,及时/r/n/r/n发现问题,/r/n/r/n及时整改,/r/n/r/n杜绝安全隐/r/n/r/n患。同时,/r/n/r/n对现场的全/r/n/r/n部设备实行/r/n/r/n了专人专机/r/n/r/n管理。设备/r/n/r/n进场时分公/r/n/r/n司统一进行/r/n/r/n检查,合格/r/n/r/n后进行接收/r/n/r/n。施工中,/r/n/r/n定期进行设/r/n/r/n备的维修、/r/n/r/n保养和检查/r/n/r/n,及时发现/r/n/r/n安全隐患,/r/n/r/n及时进行修/r/n/r/n理更换。整/r/n/r/n个施工期间/r/n/r/n。未发生重/r/n/r/n大安全事故/r/n/r/n,一般安全/r/n/r/n事故控制在/r/n/r/n了1.__/r/n/r/n_‰以内,/r/n/r/n保证了广大/r/n/r/n职工的生命/r/n/r/n安全,达到/r/n/r/n预期安全生/r/n/r/n产目标的要/r/n/r/n求。

工程管/r/n/r/n理部:负责/r/n/r/n工程技术、/r/n/r/n图纸、资料/r/n/r/n、供水、暖/r/n/r/n气、电气、/r/n/r/n钢筋、试验/r/n/r/n、质量、安/r/n/r/n全、现场施/r/n/r/n工指导等项/r/n/r/n工作。
经/r/n/r/n营财务部:/r/n/r/n负责工程项/r/n/r/n目投/r/n标、工/r/n/r/n程预算、决/r/n/r/n算、合同分/r/n/r/n析、工程报/r/n/r/n价、固定资/r/n/r/n产核算、支/r/n/r/n票现金管理/r/n/r/n、办公用品/r/n/r/n采购和发放/r/n/r/n等项工作。/r/n/r/n
物资供应/r/n/r/n部:负责工/r/n/r/n程材料采购/r/n/r/n、租赁、库/r/n/r/n房材料保管/r/n/r/n、现场材料/r/n/r/n保管等项工/r/n/r/n作。
综合/r/n/r/n办公室:负/r/n/r/n责办公区安/r/n/r/n全卫生、公/r/n/r/n司劳动纪律/r/n/r/n、考勤、接/r/n/r/n待、后勤管/r/n/r/n理(食堂、/r/n/r/n宿舍管理)/r/n/r/n车辆管理等/r/n/r/n项工作。

根/r/n/r/n据分公司实/r/n/r/n际情况,分/r/n/r/n公司制定了/r/n/r/n一系列的规/r/n/r/n章制度,实/r/n/r/n施后各项制/r/n/r/n度落实到位/r/n/r/n、运行良好/r/n/r/n,为分公司/r/n/r/n工作的顺利/r/n/r/n开展起到了/r/n/r/n积极的作用/r/n/r/n。
主要的/r/n/r/n规章制度有/r/n/r/n:劳动纪律/r/n/r/n、请销假制/r/n/r/n度、车辆管/r/n/r/n理制度、办/r/n/r/n公用品领用/r/n/r/n制度、资料/r/n/r/n档案管理、/r/n/r/n固定资/r/n产管/r/n/r/n理、材料采/r/n/r/n购制度、出/r/n/r/n、入库制度/r/n/r/n、支票管理/r/n/r/n制度、现金/r/n/r/n管理制度、/r/n/r/n后勤管理制/r/n/r/n度、办公区/r/n/r/n安全卫生制/r/n/r/n度、宿舍管/r/n/r/n理制度、奖/r/n/r/n惩制度等。/r/n/r/n
二、经验/r/n/r/n教训
(一/r/n/r/n)分包队伍/r/n/r/n的选取
在/r/n/r/n分包队伍的/r/n/r/n选取过程中/r/n/r/n,在报价和/r/n/r/n分包队伍的/r/n/r/n实力上过于/r/n/r/n侧重于报价/r/n/r/n,而对其实/r/n/r/n力考察不足/r/n/r/n,对本工程/r/n/r/n的复杂程度/r/n/r/n考虑不足。/r/n/r/n这次选用的/r/n/r/n___力量/r/n/r/n土建施工队/r/n/r/n伍,对于高/r/n/r/n层、其它普/r/n/r/n通建筑的施/r/n/r/n工应该是没/r/n/r/n有问题的。/r/n/r/n而这个工程/r/n/r/n楼层不多、/r/n/r/n层高高、占/r/n/r/n地面积大、/r/n/r/n单位工程分/r/n/r/n散面广,加/r/n/r/n上又是验收/r/n/r/n标准高的试/r/n/r/n验室,是一/r/n/r/n个相对复杂/r/n/r/n的工程。工/r/n/r/n人对某些部/r/n/r/n位施工的积/r/n/r/n极性不高(/r/n/r/n如木工愿意/r/n/r/n支柱子模/r/n板/r/n/r/n,不愿意支/r/n/r/n花篮梁模板/r/n/r/n),而要求/r/n/r/n的工资又相/r/n/r/n对较高,致/r/n/r/n使在一定的/r/n/r/n时间内,人/r/n/r/n员变动频繁/r/n/r/n,___/r/n力/r/n/r/n量在一定程/r/n/r/n度上丧失了/r/n/r/n对人员调配/r/n/r/n的能力,施/r/n/r/n工人员匮乏/r/n/r/n,施工工期/r/n/r/n一度拖延。/r/n/r/n这种情况直/r/n/r/n到___力/r/n/r/n量将e区放/r/n/r/n弃,定州队/r/n/r/n接替后才有/r/n/r/n了改观。
