12、立与运营模拟课程已经结束，十二周的学习和实际操作让我在 这门实验课中收获颇多，体会到了在理论课程中体会不到的感受。接下来我想从以 下儿个方面具体谈谈自己对这门课程的认识和体会。一、对沙盘模拟课程的总体 感受和领悟 ERP沙盘模拟通过企业经营沙盘来模拟企业运行状况，让我们在分析市场、制 定战略、进行预算、组织生产、营销策划和财务结算等一系列活动中体会企业经营 运作的全过程，真切地感受企业经营者面临的市场竞争和应该承担的风险和责任。 当企业面临困境时，我们会着实地感到紧张，冥思苦想，制定应急方案，是企业能 够转危为安；当企业盈利时，我们也会实实在在感到高兴，找到经营的信心，继续 努力，以获取更大的

13、利润。在操作中，我深切感受到了团队合作的重要性，个人的 能力和精力都是有限的，在预算、计划、操作、报表等环节中，都需要小组各个成 员之间的配合，只有每个成员都积极参与、互相配合，才能更高效率地完成任务， 为企业带来更大的效益。 在课程学习中，我发现每个专业之间都有互通的内容，虽然我的专业是财务管 理，但并不代表自己不需要学习其他的知识，在这门课程中明显地感觉到了自己在 专业知识方面的欠缺。通过学习，让我学到了更多市场营销、战略规划、财务管理 等方面的知识，希望在以后的生活学习中，能多加关注不同的专业领域，更加注重 培养自己的综合能力。 二、角色体会 在企业经营模拟中，我担任第11组的生产总监，

14、主要负责厂房购买、出售与 租赁，生产线的购买、转产与维护、岀售，产品研发与生产，管理体系认证等工 作。生产总监既是生产计划的执行制定者，乂是生产过程的监督者，对企业的一切 生产活动及产品负最终责任。作为生产总监，必须考虑如何做出正确的生产决策， 进行有效的计划、组织和指挥，才能为企业节约成本，创造更高的收益。 首先，通过分析市场的产品需求和价格趋势，选择研发的产品，制定出生产计 划;其次，根据制定的生产计划选择需要的生产线的种类和条数，同时选择购买或 是租赁厂房的类型；笫三，根据需要，选择开拓的市场和管理认证体系；第四，结合 产能的预算，投放广告，争取订单;笫五，根据订单适当调节生产计划，是生

Pediatric rotation learn： awareness 对生产总监来说，不仅要熟悉自己的任务和职责，还要与公司采购、销售和财 务部门做好沟通，了解营销战略，同时还应控制财务负担，合理控制库存和生产。 三、经营结果分析 (一)第一轮经营 在第一轮的经

20、营中，我们主要是进行学习，了解每个环节，在老师的带领下尝 试经营企业。在这轮中，由于没有经验，且资金安排不合理等种种原因，可以说是 惨败:在第三年的时候，在生产线、厂房、库存都已变现出售的情况下还是破产， 不仅资金断流，所有者权益也为负，成了 18个组中经营最差的小组。这一点让我 们感到十分挫败;经过分析总结，发现我们存在着很多问题。 第一、贷款问题。在没有进行具体预算的情况下，我们盲目估算资金，贷了期 限为3年、80M的长期贷款。其实贷款加上我们原有的股东资本，远远多于我们第 一年的资金需求，这就造成了闲置资金，并且我们还需要为此额外支付更多的利 息。除此之外，我们选择贷款期限为3年是非常错

21、误的决定。虽然3年付清贷款后 不必再每年支付那么多的利息，但是因为我们仅仅考虑到利息费用的多少，便因此 忽略了实际情况:前3年，企业正处与刚刚创立和起步阶段，盈利能力不足，能够 取得的利润有限，在这个时候偿还贷款无疑对企业是不利的。这就导致了我们后来 偿贷困难、资金断流。 第二、厂房置办问题。在第一轮中，我们购买了大厂房，同时租了一个小厂 房。然而我们生产线最多的时候也只有5条，一个大厂房已经足够，却还选择租小 厂房，两个厂房的生产线都没有建满，造成了不必要的浪费。而且，我们没有考虑 到后面的资金问题，只是觉得第一年的资金充足，便选择购买大厂房;在后来的操 作中问题多多，资金也面临困难，不得不

27、 rotation learn： awareness 第四、产品研发生产问题。本轮中，我们同时研发了 Pl、P2和P3,对于我们 建立的生产线来说，三种产品种类有些多，每种都生产的话，都生产不多，而且营 销方面，每个产品都需要投入相应的广告费用；因为产能的原因，要准确估计每种 产品的产能，以抢到合适的订单就变成了一件不容易的事情。 第五、原材料釆购问题。本轮中，我们的生产线都是第二年的第一季度建成， 第一年没有生产产品，在这一点上，我认为是不合理的:P1产品的研发周期仅需一 个季度，手工线和半自动生产线的建设期也短于一年，因此我们本可以在第一年中 预先生产P1产品，第二年集中生产其他产品，以获

28、取更大产能。再者，第一年我 们没有采购原材料，而是在抢完订单之后，在第二年才开始定购原材料;然而材料 到库需要时间，这样一来，第二年的前段时间一一至少一个季度，生产线是闲置 的。生产效率低的同时乂有一段时间的闲置，产能理所应当不会太大。其次，我们 对原材料的库存记录了解不够详细，计算出现失误，使后期出现原材料不足、无法 生产的情况，只好紧急采购原材料。 除上述问题之外，我们还存在其他一些细碎的问题，如准备不充分，在电脑出 现故障时，不能及时用另外的电脑及时登录，致使我们笫三年未能抢到订单等。 总而言之，第一轮的学习中，我们经验不足，计划不周，配合不够，使得经营 出现了很多问题。同时，通过本次学

29、习，我们意识到了预算的重要性，只是想当然 的安排资金，觉得企业可以生存下去是万万不可行的，一切都要用数据说话，仅凭 口头安排，不经过严密周到的汁算和计划，企业很快便会走到尽头。(二)第二轮 经营 笫二轮经营是在我们经过笫一轮的学习之后，没有老师的带领，自己真正开始 进行模拟经营。本轮开始之前，我们吸取上一轮的经验教训，深知一个好的开始对 企业尤为重要，对第一年的各项开支不断进行预算、确认，并对第二、三年的状况 进行预测，保证前三年不会出现上次的资金断流、权益为负的情况。本次我们选择 建设一条全自动生产线生产P2,并且以后不再转产;考虑到转产费用和转产周期问 题，我们决定建两条柔性生产线，在前期

35、areness 后，我们根据预算，决定第一年贷款50M,期限为5年，以后有需要时，再结 合实际情况选择长贷或短贷。 第一轮出现的问题在笫二轮中大都有了很大的改进，虽然在订单等方面会与计 划不太一样，但我们都会及时进行改进、预算，最终得以平稳地经营六年，在偿贷 之后也有了充足的资金购买厂房。相比于第一轮，第二轮的经营算是成功的，但是 仍然存在问题。我们小组讨论认为，应该在所有者权益方面积极思考，通过对费用 表分析得出，除销售收入外，其他的费用基本是固定的，增加销售收入，才能使所 有者权益有明显地增加。另外，我们在第三轮的预算及营销时发现，除了自己开拓 的市场和生产销售的产品，我们对其他的产品和市

36、场需求关注太少，对第三轮的市 场开拓和广告投入方面造成了不利影响。 (三)第三轮经营 本轮是最后一轮模拟，规则也有了一些变化，最大的不利因素大概就是长贷的 最长年限缩短为4年。那么我们之前的讣划就不再适用，需要重新制定，争取在前 四年获取更大收益，才能保证第五年顺利偿贷。本以为有了前两轮的经验教训，第 三轮应该会更加顺利，结果却出乎预料:一开始便陷入困境，由于马虎大意，填制 报表时出错，第三年的所有者权益就成了负数，导致破产。 这次模拟中，厂房、产品研发方面和第二轮一样;生产线方面，在上一轮的基 础上，乂增加了一条全自动生产线，用来生产P2;另外，开拓了除国际市场以外的 所有市场。本轮我们的产

37、能有所提高，所以在第一次投放广告的时候，我们预期本 地市场Pl的竞争会激烈一些，P2相对来说竞争会小一些，因此我们在本地市场为 投放了 6M的广告，希望可以多抢儿次订单;在分析认为竞争应该比较激烈的区域市 场投放了 3M的广告，结合第二轮笫一次投放广告的结果，我们预期两个市场可以 抢到3个订单。就我们当前的情况来说，至少要抢到2个订单，才能保证后期的经 营可以持续下去，然而出乎我们意料的是，9M广告费只抢了一次订单，只能卖出2 个P2。由于这个意外，我们不得不重新调整生产计划，延迟后续生产，能往后延 的尽量往后延。原材料部分也做到随到随用。经营可谓是小心翼翼，不过还是出现 了差错:在第三年的预

43、的第8组因为只生产单一产品P2被很 多组借鉴学习的因素，没有充分考虑P2将出现的紧张的供远大于求的局面，致使 我们在一开始便岀现危机。除此之外，在营销方面，我们也是存在不足的:开始只 在认为竞争相对不太激烈的市场上投放广告，忽略了自认为会抢不到订单的市场， 虽然后来经过改进，通过在认为没有竞争优势的市场上投放1M的广告抢得订单， 但前期形成缺口过大，虽能抢到订单，但产能不足，乂受到限制，最终没能使企业 平稳度过。 四、总结 在整个模拟过程中，我们共同讨论、决定，每个人都参与了各个角色，对不同 的角色都有深刻的体会。 对于CEO来说，应该负责整体统筹规划，将任务具体分配到个人，并且适当监 督，以

44、防出现有人忙不过来，有人乂无所事事的情况。 对于财务总监，应该将预算尽可能计算准确，不仅确保当前企业的平稳运营， 还要顾及到以后的支岀和收入。最深的体会是:切不可将收入估计的太过理想，将 支出估计的太少，不可想当然;也许自己认为的支出已经够多、收入已经很少，但 结果却有可能出乎意料变得更糟。因此要把所有可能发生的情况认真分析，争取把 计划和预算做的准确，这样才有利于经营和发展。 对于生产总监，上面的“角色体会”中已经谈到，便不再分析。 对于营销总监，根据市场需求，应该全面分析，做出正确的决策，使最小的广 告投入获得更多的订单，尽量避免广告投入的浪费。 对于釆购总监，要根据材料的种类不同、到库期不同，选
